If You Don’t Have These Three Decks, Your Brand Won’t Win Over Time. Positioning, Narrative, Playbook.

Ask five people inside a brand what it stands for, and you will get five answers.

Each one is reasonable. Probably none of them match.

Positioning, narrative, and a storytelling playbook as an operating system. The three documents let one brand idea be told by many people, in many markets, in the same voice.

This is rarely a talent problem. It is an infrastructure problem, and it is one of the most solvable problems in brand strategy. In my work with outdoor and lifestyle brands, the ones that stay recognisable as they grow have made three decisions in writing. Together they form a winning game/storytelling playbook: three decks that carry a brand idea from a few heads to every market, partner, and campaign.

The Written Brand: Why Documentation Is a Creative Advantage

A brand lives in many heads at once. Each head holds a slightly different version. Without documentation, a brand becomes an oral tradition, and oral traditions drift.

The opportunity sits in what writing it down makes possible. When the argument has been settled once, it does not have to be settled again in every meeting. Decisions get faster, partners get briefed in an hour instead of a month, and creative teams get a clear frame to push against.

Three documents carry most of this weight. Call them decks; call them playbooks. What matters is that they exist and that people use them.

The Positioning Deck: Choosing the Ground You Stand On

Positioning is a set of choices. Which space is the brand stepping into, who is it for, and what is it deliberately not?

First Line Sportswear is a clear example. A Swiss alpine brand with strong technical credibility, it needed an answer to what it stood for beyond the gear. The position we built: technically uncompromising, with the mountains as a shared playground, not a proving ground. One sentence: who is welcome and what the brand is not trying to win.

Evidence can sharpen those choices. For Houdini, we built a Brand Strength Matrix from quantitative research of Swedish respondents, plotting nine functional and nine emotional attributes against what actually drives brand preference. In plain terms: the brand’s place in the market was validated by consumers, not assumed by the team.

A Positioning Deck holds the space you play in, the audiences you choose and the convention you stand against. That last one does not need to be a competitor. It can be a habit, an assumption or a way the category has always behaved.

The Narrative Deck: Turning a Position into Lines People Repeat

A position tells a team where to stand. A narrative tells the world why it should care or why it's interesting. This is where positioning becomes messaging, and where the strongest work compresses into a concept: a short idea that a team can brief against and an audience can repeat.

A position tells people where you stand. A concept gives them something to say about it.

A few concepts and statements from my own work:

Family Freedom, From Nature to City Life for MINI A TURE

a global positioning statement for outdoor as part of everyday family life

The Antidote to Boredom for MONKI.

A global concept for young girls exploring the Monki-Verse of products

Elevate Everyday for WEEKDAY. A global Gen-Z concept for being carefree, not careless The Class of Not Giving A F_ck for WEEKDAY. A global Gen-Z concept for being carefree, not acting careless

The Ghost Net Project for Tretorn

A global concept to create meaning around recycled nylon from fishing nets

The ECO ESSENTIALS Initiative for Tretorn

A global concept for sustainability as an innovation driver and brand ethos.

Different brands, same mechanism. Each concept is a position made emotional.

The Narrative Deck also needs its proof. Without proof, it’s just poetry. Proof creates credibility, and meaning creates brand value. The deck is where the two are written down side by side.

The Operating System: One Story, Many Hands

The third deck keeps the first two alive. I call it the Operating System, and it is the working core of the Storytelling Playbook: the principles, pillars and formats that turn a concept into a full season of work.

For MINI A TURE, this meant five storytelling pillars, each a distinct expression of one story, and a three-stage campaign model: Create Attention, Build Desire, Sustain Relevance. Seasonal campaigns sit on top of always-on storytelling, so the brand stays present between launches.

For Houdini, the Operating System organised communication into three audience tiers: Brand Shapers who push perception, Brand Builders who create emotional relevance and Brand Carriers who sustain commercial continuity. Each tier knows its job, which is what lets a global team act as one.

The Operating System answers the question every team asks sooner or later: what do we do on Tuesday?

The Playbook Effect: Why Documented Brands Move Faster

Read together, the three decks follow one logic. Positioning is the choice. Narrative is the telling. The Operating System and playbook is the repetition. If You Don’t Have These Three Decks, Your Brand Won’t Win Over Time Positioning, narrative, and a storytelling playbook as operating system

The practical gains show up quickly. Briefs get shorter. Approval rounds get fewer. Agencies, partners and new hires can be aligned in an hour instead of a season. As more markets, more partners and more AI tools produce content on a brand’s behalf, a written playbook is what lets a hundred people sound like one company.

Distinctiveness is not something a brand has. It is something a brand repeats.
